The most expensive automation mistake is automating the wrong process - or a broken one. Speeding up a mess just gives you a faster mess. Mapping first is the cheapest insurance there is.
Why mapping matters
When you write down how a process actually works - every step, handoff and exception - two things happen. You often find steps that shouldn't exist, and you find where the real time goes. Sometimes the fix is deleting a step, not automating it.
What a good map captures
The trigger, each step and who does it, the decisions and their rules, the exceptions, and where it currently breaks or waits. That's enough to design an automation that fits reality.
